description This article explores the inherent complexity of a special education school in Uruguay, which, in addition to the challenge of being part of an Integrated Center with an art school, faces difficulties related to both internal and inter-institutional coordination for the implementation of joint interdisciplinary projects. The research was conducted through a case study approach, aiming to understand the institutional reality, its operational logics, and to identify its main issues with the objective of proposing alternative courses of action. The methodology included interviews and surveys with key stakeholders. The study revealed significant shortcomings in the area of special education, particularly in terms of infrastructure, human and material resources, and specific teacher training—shortcomings that were clearly reflected in the school under analysis and that require urgent attention. Among the principal findings are the lack of coordination spaces within special education, mismatched operational schedules with minimal overlapping hours between the two schools, absence of regulatory frameworks governing the Integrated Center model, and limited specialized training in the field. These factors significantly hinder the consolidation of a cohesive educational project.

These factors significantly hinder the consolidation of a cohesive educational project.Este artículo explora la complejidad propia de una escuela de educación especial de Uruguay que, como adicional al desafío de formar parte de un Centro Integrado con una escuela de arte, enfrenta la dificultad de la coordinación interna e interinstitucional para la realización de proyectos interdisciplinarios en conjunto. La investigación resultó de la aplicación del método de estudio de caso para conocer la realidad institucionalidad, sus lógicas de funcionamiento e identificar sus principales problemas con el objetivo de plantear alternativas de acción para su solución, a través de entrevistas y encuestas a los actores involucrados. Las carencias en el área de educación especial en infraestructura, recursos humanos y materiales, y en formación docente específica que se ven reflejadas en la escuela estudiada son algunos de los aspectos que derivan del trabajo investigativo y es necesario atender a la brevedad. La ausencia de espacios de coordinación en educación especial, horarios de funcionamiento desencontrados con pocas horas coincidentes entre las dos escuelas, falta de disposiciones que regulen la modalidad de Centro Integrado y escasa formación específica en el área de especial son algunos de los principales hallazgos de la investigación que no llevan a consolidar el proyecto educativo.  Este artigo analisa a complexidade de uma escola de educação especial no Uruguai que, além do desafio de fazer parte de um Centro Integrado com uma escola de arte, enfrenta dificuldades relacionadas à coordenação interna e interinstitucional para a implementação de projetos interdisciplinares conjuntos. A pesquisa foi conduzida a partir do método de estudo de caso, com o objetivo de conhecer a realidade institucional e suas dinâmicas de funcionamento, além de identificar os principais desafios enfrentados, a fim de propor alternativas de ação para sua superação. Foram realizadas entrevistas e aplicados questionários com os atores envolvidos no processo. Os resultados revelaram deficiências significativas na área da educação especial, particularmente em relação à infraestrutura, aos recursos humanos e materiais, e à formação docente específica — fragilidades que se manifestam de forma clara na escola analisada e que demandam atenção urgente. Entre os principais achados estão a ausência de espaços institucionais para a coordenação da educação especial; a incompatibilidade de horários entre as duas escolas, com poucas horas coincidentes; a inexistência de diretrizes normativas que regulamentem a modalidade de Centro Integrado; e a limitada formação especializada na área.
